The Visibility Gap™ Masterclass for Corporate Leaders

Leadership Must Be Legible

Decisions happen in private. Signals are read every time you are visible.

Lesson01

Employees, clients, investors, partners and candidates all interpret a leader’s presence as evidence about the organisation. Most of them will never see a decision you make.

Read as the Organisation

A newly promoted executive still dresses, speaks and behaves exactly as before. The title has changed, but the visible signals have not. Employees experience uncertainty about whether the leader has fully stepped into the responsibility.

Neither leader intended to send a message about organisational standards. Both did.

At this level, presence stops being personal. It is read as institutional evidence.

Where the Gap Appears for Leaders

The gap at leadership level is costly in a particular way: it is interpreted as information about the organisation rather than about the individual.

The gap, for corporate leaders

For corporate leaders, the visibility gap appears when responsibility and capability have grown faster than the presence through which people interpret leadership readiness.

Those interpretations are not always correct. They can still influence who is heard, trusted, remembered, approached or considered ready for greater responsibility.

Four Principles for Legible Leadership

Four things make the level of responsibility you carry legible to people who cannot see you working.

  • 01

    Let the role become visible

Presence should reflect current responsibility without imitating somebody else’s personality.

  • 02

    Treat consistency as leadership infrastructure

Repeated alignment across meetings, travel, media and digital profiles reduces uncertainty.

  • 03

    Represent the organisation deliberately

Appearance and conduct influence how others infer organisational standards.

  • 04

    Make attention visible

Leaders show priorities through where they look, what they prepare and whom they acknowledge.

The Role Grew, the Signal Did Not

There is a lag that catches most senior leaders, and almost nobody warns them about it.

Responsibility grows in steps — a larger remit, a board seat, a market the organisation has not operated in before. Presence does not move in steps. It drifts, slowly, and usually lags the role by a year or more.

The result is a leader whose remit is genuinely significant and whose signals still describe the job they held two promotions ago. Nobody says anything, because nobody says anything about this. The cost is paid quietly, in rooms where the leader is taken slightly less seriously than their actual responsibility warrants.

Responsibility moves in steps. Presence drifts. The lag between them is where senior leaders get underestimated.

Putting It Into Practice

A board meeting, a town hall, an investor presentation and a site visit each require a different expression of the same authority.

The Legibility Check

Before your next significant appearance, ask:

  • Does my presence match my current remit, or the one I held two years ago?
  • What would someone meeting me today assume about this organisation?
  • Am I signalling authority in a way that still permits people to disagree with me?
  • Is anything here reading as display rather than standard?

“What is the most important quality you possess as a corporate leader that people may not recognise quickly enough?”

Your practical assignment

The Legibility Audit

This assignment examines the gap between the responsibility you carry and the responsibility you appear to carry.

  1. Compare your current role with your professional photographs from three years ago.
  2. Identify one signal that still belongs to an earlier position.
  3. Ask what employees infer from your meeting presence.
  4. Choose one visible adjustment that reflects current responsibility.

Lesson 2 addresses what those signals do once they propagate: a leader’s visible standards become the organisation’s permitted standards.

Your Merit Deserves to Be Seen

Closing the Visibility Gap™ does not mean becoming somebody else. It means helping people recognise more accurately who you already are.

Your organisation knows the decisions you carry. Every wider audience begins with the signals it can observe.
