Lesson02

Leaders set culture less through stated values than through observed behaviour. What you visibly tolerate in yourself is what the organisation concludes is permitted.

What Gets Copied

A leader enters a town hall in a way that signals distance, then asks employees for openness. The words and visible behaviour contradict each other. Leadership presence is strongest when authority, accessibility and organisational culture reinforce one another.

Neither leader issued an instruction. Both organisations received one.

This is the part of leadership signalling that operates whether or not it is intended.

Where the Gap Appears

At this level the gap is not only personal. It is replicated by everyone who takes their cue from you.

The gap, for corporate leaders

The leader’s second visibility challenge is balancing status with trust so that people can recognise responsibility without experiencing needless distance.

Four Principles for Cultural Signal

Four adjustments make sure the signal that propagates is the one you intended.

  • 01

    Adjust formality to the message

A board meeting, plant visit and employee town hall require different expressions of the same leadership identity.

  • 02

    Use recognition visibly

Acknowledge contributors by name and direct attention beyond the most senior voices.

  • 03

    Hold composure under challenge

Steady pace and proportionate response signal capacity to carry responsibility.

  • 04

    Avoid status theatre

Luxury display and excessive distance can contradict messages of stewardship and shared purpose.

Standards Propagate Downward and Sideways

The propagation is faster and more literal than most leaders expect.

A chief executive who arrives visibly unprepared to an internal meeting has not merely had a bad morning. They have established, for everyone present, the level of preparation that is acceptable for internal meetings — and those people will set the same level for the meetings they run.

This works in the useful direction too, which is the part worth acting on. Consistency of standard at the top is the cheapest cultural intervention available to any organisation, because it requires no programme, no communication plan and no budget. It requires only that the standard be visible and be the same on an ordinary Tuesday as it is on an investor day.

Consistency at the top is the cheapest cultural intervention there is. It needs no programme, only that it be visible on an ordinary Tuesday.

Putting It Into Practice

Success without trust appears self-serving. Authority without approachability restricts information. The signals have to work together.

The Culture Check

After your next ordinary internal week, ask:

  • Was my standard the same internally as it was externally?
  • Did I visibly tolerate anything in myself I would correct in others?
  • Is my team reproducing a standard I actually want reproduced?
  • Would people bring me bad news, given how I was this week?

“Which professional signal do you currently overemphasise, and which one needs more visible support?”

Your practical assignment

The Signal Audit

Use the five Professional Visibility Signals™ as a diagnostic rather than a set of boxes to maximise.

  1. Review whether your presence fits the culture you claim to support.
  2. Identify one setting where you appear too distant or too casual.
  3. Practise receiving disagreement without visible defensiveness.
  4. Make recognition of others part of your next meeting.

Lesson 3 turns consistency from an act of will into an operating system that runs without attention.

Your Merit Deserves to Be Seen

Closing the Visibility Gap™ does not mean becoming somebody else. It means helping people recognise more accurately who you already are.

Culture is not what you announce. It is what people observe you accepting.
